How One Distributor Turned a Top Performer’s Instinct into a Methodology Their Whole Sales Team Could Use

Recently I was talking to Susan Merlo from The Digital Distributor, and we were discussing the industrial distribution market and distributor challenges. One of the topics was how distributors need to adjust their sales techniques in order to differentiate themselves to capture share and hence drive growth.

Part of this is due to the Silver Tsunami that Jason Greenwood recently wrote about which is driving generational change in sales organizations and/or the drive by some distributors to “raid the competition.”

And then there is the opportunity to integrate AI as an information / sales technique / customer information repository.

Susan recently had a client with this challenge, and shares the solution that she developed to help them.

“Every distributor has this problem, even if nobody names it out loud.

Some salespeople are just better than others. Not because they work harder or know the product line more deeply, but because somewhere along the way, they figured out how to have a different kind of conversation with customers. Conversations about cash flow and inventory turns instead of just price and spec sheets.

The rest of the team splits into two groups. Some want to learn what the top performer is doing. Others assume it can’t be taught, that it’s just a personality thing, a gift some people have, and others don’t, so they never really try.

Leadership sees this gap constantly. What’s harder is knowing what to do about it. Document the top performer’s approach and roll it out, and you’d think the problem is solved. Often, it isn’t.

A Proven Sales Approach That the Rest of the Team Wouldn’t Adopt

One of our clients ran into exactly this. Their Regional Manager, we’ll call him Bob, had a knack that most of the sales team didn’t. He could take a customer who bought single components and consistently move them into buying complete systems instead.

Leadership documented what Bob was doing and rolled it out to the field team, but it went nowhere.

The resistance wasn’t really about the idea. It was about where it came from. To the rest of the team, it read as Bob’s personal approach, something he’d worked out for himself, not something anyone had proven would work for them, too.

Territory Managers hear “corporate initiative” often enough, and they become skeptical of it by default, and for good reason. Most of them have sat through a program built in a conference room that didn’t survive contact with an actual customer conversation. Bob’s methodology, however good it was, looked like one more flavor of the month to a team that had learned to expect exactly that.

The idea itself wasn’t the problem. It just didn’t have anything behind it except Bob.

Creating a Methodology the Team Could Actually Trust

We sat down with Bob and pulled apart what he was doing, not in his own words, but in terms anyone could evaluate. He kept coming back to a few things: inventory that doesn’t move, and getting deeply involved in a customer’s business rather than just taking their orders.

Then we went looking for whether anyone had studied this. It turned out they had. Distribution economics research, including work published by the Indian River Consulting Group and the NAW Institute, describes the same patterns Bob had been describing in his own language.

His “inventory that doesn’t move” mapped onto what researchers call asset efficiency challenges. His instinct to get involved in a customer’s business mapped onto customer intimacy strategy, an approach the research shows a large majority of successful distributors use.

From Framework to Field-Ready Tools

We built the materials in two versions. A fuller version for leadership, with the research and the reasoning behind it spelled out, along with a coaching guide to help them support their reps. And we built a talking-points version for the field, written in the plain, blue-collar language Territory Managers use with their customers, but grounded in the same research that underlies the framework.

We also built an AI agent trained on the methodology and the research behind it, so Territory Managers could ask it questions directly in the field whenever they needed to, rather than relying on memory from a single training session. It gave the sales team a standing resource they could go back to as often as they needed.

The company’s own team then took the materials and rolled them out internally.

What Changed

The conversation in the field shifted almost right away.

Instead of “you should buy more from us,” Territory Managers started saying things like: “Most of your customers struggle with inventory that doesn’t turn. Here’s how working with us addresses that.” Instead of “we provide great service,” it became: “The distributors who win long-term get deeply involved in a customer’s cash flow and inventory challenges, not just their orders.” Instead of “buy the whole system from us,” it became: “Most successful distributors bundle because it reduces procurement complexity for the customer. Here’s what that looks like for you.”

Same underlying ideas Bob had always had. But they weren’t Bob’s ideas anymore. They were patterns the industry recognized, and the team could say so with a straight face.

Adoption went from resistance to rollout. Just as important, new hires could now be brought up to speed on the methodology from day one, using the talking points and the AI agent, because it no longer depended on tribal knowledge sitting in one person’s head.

Why This Is Worth Paying Attention To

The variance in sales performance every distributor lives with, some reps who are excellent, some who could be if they had a way in, some who’ve decided they can’t, isn’t going away on its own. And two other things are making it more urgent.

The people who “just know how to sell,” the reps who built their instincts over twenty years in the field, are retiring. Their knowledge doesn’t automatically transfer to whoever comes next. Meanwhile, the customers on the other side of the table have more access to information than they used to. They can tell when they’re being pitched, and they will respond differently to something that sounds more like a business consultation.

What worked in Bob’s case wasn’t a new sales methodology. We simply joined an existing, field-proven approach to a foundation that didn’t depend on trusting a single rep’s opinion or delivery. That distinction, between “trust me” and “here’s what the evidence shows,” was the difference between a program that stalled and one that stuck.
